Then the engagement ends. And within three months, the system starts to drift. The model’s output quality degrades and nobody knows how to diagnose it. A new use case emerges and nobody knows how to extend the architecture. The prompt logic needs updating and nobody can find where it lives or why it was written that way.

The problem isn’t the system. The problem is that the capability never transferred.

The integration architecture, explained. A diagram and documentation of how the LLM connects to your product — model layer, orchestration, guardrails, context management, UX. Your engineers should be able to draw this on a whiteboard from memory.

The difference between an AI transition that creates dependency and one that builds capability isn’t the technology. It’s the engagement structure.

Pair, don’t hand off. Your engineers should work alongside the external team from week one — not receive a deliverable at the end. Pairing is how capability transfers. Your product lead joins design reviews. Your engineers pair on architecture and build. By month three, your team isn’t learning from documentation — they’re learning from doing.

Name the artifacts upfront. Before the engagement starts, agree on exactly what your team will own at the end: the playbook, the component library, the architecture documentation, the evaluation framework, the runbooks.
