Most articles on AI readiness assessment cost won’t give you a number. They’ll tell you it depends, list the variables that influence price, and recommend you “request a quote.” That’s not pricing transparency. That’s a sales funnel.

The actual cost ranges for AI readiness assessments in 2026 are well known to anyone who runs them. They split cleanly into three tiers: free self-service tools, fixed-price SMB packages, and enterprise engagements with consultancy pricing that varies more by depth than by brand. This piece names the ranges, what changes the price, what’s worth paying for, and how to tell whether the assessment a vendor is selling you is worth the spend.

This is written for enterprise buyers (transformation leads, CIOs, CDAOs at $1B+ companies in regulated industries) evaluating whether to commission an AI readiness assessment, and how to scope one that actually moves their AI program forward.

What an AI readiness assessment actually costs

AI readiness assessments in 2026 fall into four tiers, with reasonably stable pricing within each:

(Caveat: these are observed ranges across enterprise FS, healthcare, and insurance engagements in 2026, not a published price list. Final pricing varies with scope, locations, and the relationship. The bands are reliable; the exact number always depends on what’s in the SOW.)

The most useful thing to know about this table is that the four tiers don’t produce four versions of the same deliverable. They produce different things. The free assessment is a marketing tool with a maturity score attached. The SMB tier is a real but light evaluation. The enterprise practitioner tier produces something your team can act on in the next quarter. The Big Four tier produces a strategy artifact and a multi-year program proposal. Buying the wrong tier for your situation is a much bigger waste than overpaying inside the right tier.

Cabin’s stance: for most enterprises with $1B+ revenue and at least one prior AI engagement, the enterprise practitioner tier is the right buy. It’s the tier where the assessment is hands-on enough to surface the architectural and data problems that determine whether AI use cases will ship, without the cost overhead of a strategy-led firm staffing the work with senior partners and offshore juniors. The free tier is fine as a first pass when your enterprise AI strategy is still being shaped. The Big Four tier is the right call when the actual deliverable required is board-level stakeholder alignment, not a buildable roadmap.

What changes the price

Within each tier, six factors do most of the work in determining where on the band a given engagement lands. Knowing them lets you scope the engagement, not just react to a quote.

Two of these six are worth flagging because most pricing conversations skip them.

Whether the assessment includes prototyping. Some firms bundle a 4-week proof-of-concept into “the assessment” so the price tag looks competitive. The POC then becomes the demo that justifies phase two. If the engagement includes building anything, ask for the assessment and the POC priced separately. You may not want both, and bundling them obscures whether either is reasonably priced. The same logic applies to the build vs. buy AI decision: an assessment that recommends building (because the firm builds) without seriously evaluating buying isn’t a real recommendation.

Senior practitioner involvement. A senior architect spending 60% of their time on your assessment for six weeks costs more per hour than a junior consultant spending 100% of their time for twelve weeks, but the senior architect produces a sharper artifact in less calendar time. Pricing-per-week is misleading. Pricing-per-deliverable is what to compare.

The contrarian framing here is simple: most enterprise buyers compare assessment quotes the wrong way. They compare total price across firms and pick the middle option. A better comparison is per-deliverable, by tier, with a clear-eyed read of which tier they actually need. Two assessments at $80K can be wildly different products. Two assessments at $200K can also be wildly different products. The price tag is the smallest signal in the comparison.

What you should expect for the money

A useful AI readiness assessment in the enterprise practitioner tier produces six artifacts your team can act on. If a quote at this tier doesn’t include all six, the price is high for what’s being delivered.

The six artifacts:

  1. A scored maturity assessment across data, infrastructure, governance, talent, strategy, and operating model. The score isn’t the value, but it’s the baseline.
  2. A prioritized list of named use cases with feasibility and rough ROI estimates. Not 30 use cases. 5 to 10, ranked. Each ranked use case should also flag whether the recommended path is build or buy, because some of what gets prioritized is solved by an off-the-shelf tool rather than a custom build.
  3. A data and systems gap analysis that names the specific pipelines, integrations, or quality issues that will block the highest-ranked use cases.
  4. A governance and risk readiness review appropriate to your industry. In AI in financial services consulting work or healthcare, this includes a model risk posture, audit trail expectations, and named regulatory frameworks.
  5. A 12 to 18 month roadmap that sequences use cases against the data and infrastructure work needed to support them. Not a Gantt chart for show, but a real sequence with dependencies.
  6. A capability and team plan naming what your team needs to learn, hire, or partner for to actually execute the roadmap. This is where the assessment connects to enterprise AI capability building, and where most assessments either name the gap or skip it.

What you should not pay enterprise prices for: a generic 5-pillar maturity score, a 60-slide executive deck restating what your team already told the consultants in interviews, a “transformation vision” detached from your actual use cases, or a phase-two implementation pitch dressed up as a recommendation.

Cabin’s stance: an AI readiness assessment that doesn’t surface at least three use cases your team didn’t already know to prioritize, and at least two architectural problems they didn’t know they had, didn’t earn its fee. The point of paying for outside eyes is to surface what the inside view missed. If the report mostly confirms what you already believed, the assessment was a stakeholder alignment exercise, which is a legitimate but different deliverable.

Free assessments vs. paid: what’s the real difference

Free AI readiness assessments are useful, with limits. The assessments from Cisco, Microsoft, AWS partners, and the various templated surveys give you a structured way to score yourself across 5 to 7 pillars in an hour or two. They produce a number and a generic report. They’re a real first pass.

The limits:

  • The score is self-reported. It reflects what your team thinks the data infrastructure looks like, not what an outside engineer would find on inspection.
  • The pillars are vendor-shaped. A Cisco assessment will tilt toward infrastructure. A Microsoft assessment will tilt toward Azure and data foundations. An AWS partner assessment will surface AWS-shaped opportunities.
  • The output is generic. The report tells you that data quality matters and governance is important. It doesn’t tell you which of your specific use cases are blocked by which of your specific data problems.
  • The follow-up is sales. The free assessment is a lead generation product. The recommendations route to the vendor’s solutions.

That doesn’t make free assessments useless. It makes them what they are: a fast way to get a benchmark and a structured set of pillars to think about. If you’re at the very beginning of AI strategy and just want to know whether you’re broadly ready, free is fine. If you’re past that point and need to know what to actually build first, free assessments don’t have the resolution.

The break point between “free assessment is enough” and “you need a paid engagement” is usually whether you have at least one specific AI use case you’re considering for the next 6-12 months. If yes, you need a paid assessment that gets specific about that use case. If no, free is fine and you should figure out the use case before commissioning anything.

How long does an AI readiness assessment take

Duration varies by tier almost as much as price does:

  • Free self-service: 1 to 4 hours of your team’s time
  • SMB fixed-fee: 2 to 4 weeks of calendar time, with 20-40 hours of stakeholder time on your side
  • Enterprise practitioner: 4 to 8 weeks of calendar time, with 60-120 hours of stakeholder time
  • Big Four / strategy consultancy: 8 to 16 weeks of calendar time, with 200+ hours of stakeholder time

The thing that surprises buyers is how much of the calendar time is stakeholder coordination, not consultant work. A six-week enterprise practitioner assessment is roughly two weeks of consultant work spread across six weeks because of interview scheduling, document gathering, and review cycles. If your team is busy, the calendar time stretches.

A practical heuristic: budget the calendar time on the high end of the band, the stakeholder hours on the high end of the band, and the cost on the high end of the band. Engagements that come in under all three were under-scoped. Engagements that come in over all three either had real surprises or had scope creep. The goal is to land in the middle.

Six questions to ask before you sign

If you’re evaluating an AI readiness assessment quote, six questions will surface what the proposal doesn’t say.

  1. What artifacts will my team own at the end, named specifically? A real answer lists the six artifacts above (or close to it). A vague answer (“a full report”) signals a generic deliverable.
  2. Who specifically does the assessment work? Senior practitioners or junior consultants? If the proposal lists the team but doesn’t name who’s actually doing the data and systems analysis, ask. The answer changes the quality of what gets produced.
  3. Is this assessment-only, or does it include a proof of concept? If POC is bundled, ask for it priced separately. You may not want both.
  4. How does the assessment handle our regulatory posture? In FS or healthcare, “we’ll address compliance considerations in the report” is too soft. The assessment should name specific regulatory frameworks (model risk policies, audit trail requirements) that bear on your use cases.
  5. What does the roadmap look like in our specific environment? A real assessment produces a roadmap shaped by your data infrastructure and team. A weak assessment produces a generic one with your logo on it.
  6. What’s the path from assessment to implementation, and is it dependent on you? If the assessment ends with “phase two scoping” priced into the proposal, the engagement was sold as a feeder for the next sale. That’s not always wrong, but it should be transparent.

A consultancy that has done enterprise AI assessments well can answer all six in concrete terms. A consultancy selling a templated product will hedge.

Is the cost worth it?

Sometimes.

The honest answer is that an AI readiness assessment is worth its cost when it surfaces use cases or architectural problems your team didn’t already know about, when the roadmap is specific enough for your engineering and data teams to start work against it, and when the recommendations are independent of the firm running the assessment. It’s not worth its cost when it confirms what you already believed, produces a deck instead of a roadmap, or routes every recommendation back to the firm’s own services. The variance inside any pricing tier is large enough that “is the cost worth it” depends much more on what you’re getting than on the price tag.

Can we do an AI readiness assessment ourselves?

For the maturity-score level, yes. The Cisco, Microsoft, and templated assessments are free for a reason. For the enterprise level, almost never well. The work is partly outside-eyes calibration (the team running it has seen many architectures and can compare yours to a baseline) and partly hands-on data and systems analysis (which takes specialist time you probably don’t want to pull off other work). DIY is fine for the first pass. It rarely produces what you’d buy at the enterprise tier.

How do I avoid overpaying?

Three signals. First, ask for the six deliverables to be named specifically in the SOW. Second, ask for any bundled POC to be priced separately. Third, compare per-deliverable across firms in the same tier, not total price across tiers. Two firms quoting different prices in the same tier are usually offering different scope; two firms quoting the same price across different tiers are almost certainly selling different products.

AI readiness assessment cost is one of the more obscured pricing topics in enterprise consulting, partly because the four tiers don’t produce comparable products and partly because vendors prefer the “request a quote” model. The ranges are real. The variance inside each tier is larger than the gap between tiers in many cases. The right tier depends on whether you need a maturity score, a buildable roadmap, or a board-level alignment artifact.
